Not all feedback is equally learnable. “This is wrong” tells AI nothing about why or what would be right. “Make it better” is noise. To create feedback that teaches, you need to think like a teacher, not an editor.

Feedback exists on a spectrum from vague to actionable:
Level 1 (Useless): “This doesn’t work.”
Level 2 (Directional): “This is too formal.”
Level 3 (Specific): “The phrase ‘we are pleased to announce’ feels corporate. Our voice is more casual—like texting a friend who happens to care about quality.”
Level 4 (Principled): “Our brand voice mirrors how our customers talk to each other: warm, direct, slightly irreverent. When you see formal constructions like ‘we are pleased,’ replace them with active, personal language like ‘we’re excited’ or just state the news directly.”
Level 4 feedback can be reused. It can be added to future prompts. It can train team members and AI. Levels 1 and 2 fix one output and teach nothing.
The “Reusable Feedback” Test
Before giving feedback, ask: Could I paste this into a future prompt and get better results? If not, you’re correcting, not teaching. Rewrite until the answer is yes.
Contrastive Examples
AI learns well from contrast—seeing what’s wrong next to what’s right. When you correct an output, don’t just provide the fix. Show the pairing:
Instead of: “We are pleased to present our new collection.”
Use: “The summer collection is here—and it’s our boldest yet.”
Why: Direct announcement beats corporate preamble. Lead with the news, add personality.
Build a library of these contrasts. They become teaching examples you can reference repeatedly.
The Progressive Refinement Method
Instead of trying to get perfect output in one pass, design a multi-stage process where each stage teaches the next.
Stage 1: Divergent Generation
Start broad. Ask for many options without heavy constraints. The goal is coverage, not quality. “Give me fifteen different approaches to this headline.”
Stage 2: Selection with Rationale
Choose the promising directions—but document why. “Options 3, 7, and 12 work because they lead with the customer benefit rather than the product feature. The others are product-focused, which doesn’t match our voice.”
Stage 3: Refinement with Principles
Take the selections into the next round, carrying your rationale forward. “Now iterate on these three directions. Remember: customer benefit first, conversational tone, no corporate language.”
Stage 4: Polish with Comparison
In the final stage, compare near-final options explicitly. “Between these two, version A is stronger because the rhythm is better—short sentence, then long. Version B buries the hook.”
Each stage generates reusable feedback. By the end, you haven’t just produced one good output—you’ve produced a documented trail of principles that improve future work.
Feedback That Teaches vs. Feedback That Corrects
Corrective feedback fixes the immediate problem: “Change X to Y.”
Teaching feedback builds transferable understanding: “When you see pattern A, apply principle B, because of reason C.”
Both have their place. But most people over-rely on correction because it’s faster in the moment. The cost comes later, when you’re correcting the same thing for the hundredth time.
The 5-Why Adaptation
When you find yourself correcting, pause and ask why five times:
- Why is this wrong? Too formal.
- Why is formal wrong here? Our brand is casual.
- Why is casual right for our brand? Our customers are young professionals who distrust corporate-speak.
- Why does that matter for this output? Formal language signals we don’t understand them.
- What’s the general principle? Match the register of how our customers talk to their peers.
Now you have something teachable. The correction becomes a principle. The principle becomes reusable.
Movement 2: Memory Systems
AI has no persistent memory across conversations (with limited exceptions). Every session starts fresh. This is a feature—privacy, predictability—but it means the burden of memory falls on you. If you want learning to accumulate, you need external memory systems.
Building Institutional Knowledge WITH AI
The goal isn’t to store information about AI. It’s to build knowledge collaboratively with AI—using AI to help construct, organize, and retrieve the institutional memory that makes future AI interactions better.
The Living Style Guide
Traditional style guides are static documents that nobody reads. A living style guide evolves continuously:
- Add new examples whenever you make a correction worth remembering
- Use AI to help categorize and organize entries
- Regularly prune outdated guidance
- Make it searchable and accessible in the workflow
The guide becomes the externalized memory that AI doesn’t have. Paste relevant sections into prompts. Reference it in feedback. Update it as you learn.
The Decision Archive
Document significant decisions about AI outputs:
- What were the options?
- What did you choose?
- Why?
- What would change your mind?
This archive serves multiple purposes: it prevents relitigating old decisions, it reveals patterns in your judgment, and it provides training data for teaching others (human or AI) how you think.
The Context Inheritance Protocol
Context is the lifeblood of good AI output. The Context Inheritance Protocol ensures that hard-won context doesn’t disappear between sessions.
Session Handoffs
At the end of any significant AI work session, create a handoff note:
- What were we working on?
- What decisions did we make?
- What context did the AI need to produce good output?
- What should the next session start with?
Begin the next session by providing this context. You’re not starting from zero—you’re inheriting from past work.
Context Templates
For recurring work types, create context templates that capture everything AI needs to know:
- Brand voice and examples
- Audience definition and what they care about
- Past decisions and their rationale
- Common mistakes to avoid
- Quality criteria for this type of work
Loading a context template takes seconds. Recreating the context from scratch takes much longer—and often produces worse results because you forget things.
Progressive Context Building
Some contexts are too large to provide upfront. Build them progressively:
- Start with essential context
- As gaps appear, document what was missing
- Add missing context to the template for next time
- Iterate until the template reliably produces good first drafts
Team Memory vs. Individual Memory
Your personal memory systems make you more effective. Shared memory systems make the whole team more effective—and they persist even when individuals leave.
Shared Repositories
- Team prompt library (with version history)
- Collective style guide
- Failure museum and success gallery
- Decision archive
These should be collaborative, not owned by one person. Everyone contributes, everyone benefits.
Knowledge Graduation
Not everything in individual memory belongs in team memory. Create a “graduation” process:
- When you discover something useful, test it
- If it works consistently, document it for yourself
- If it works for others too, propose it for team memory
- If it becomes standard practice, add it to onboarding
This filters noise while ensuring valuable discoveries spread.
Movement 3: Evolution Tracking
AI capabilities change constantly—new models, new features, new possibilities. Yesterday’s workaround might be tomorrow’s obsolete hack. Evolution tracking keeps you calibrated to what’s actually possible now.

Your prompts have lineage. Understanding that lineage helps you understand why they work—and when they might stop working.

For important prompts, track the evolution:

The Can/Can’t/Maybe Matrix
Maintain a living document with three columns:
Can: Things AI reliably does well now. These are safe to depend on.
Can’t: Things AI consistently fails at. Stop trying to force these—find workarounds or do them yourself.
Maybe: Things that sometimes work. These are the frontier—worth experimenting with but not depending on.
Update this matrix regularly as you learn and as capabilities shift.

Some failures are permanent limitations. Others are temporary—capabilities the models will eventually develop. Track your failures and periodically retest:

- Retest quarterly: Still can’t? Note it. Now it can? Update your workflows.

Dedicate time—even fifteen minutes weekly—to exploring the frontier.
Structured Exploration
Each week, pick one thing from your “Can’t” or “Maybe” list and test it again:
- Has anything changed?
- Are there new techniques that might work?
- What’s the closest you can get to the goal?
Document what you find. Share with the team.
External Scanning
Capabilities change because of model updates but also because of technique innovations. Keep an eye on:
- What are other teams in your organization discovering?
- What’s appearing in AI communities and publications?
- What are vendors announcing?
You don’t need to track everything. You need to notice what’s relevant to your work.
Possibility Brainstorms
Periodically ask: “If AI could do 20% more than it can today, what would we do differently?”
This question surfaces workflows you’ve accepted as fixed that might become flexible. It prepares you to move fast when capabilities arrive.
Conducting the Symphony
The Feedback Symphony isn’t a one-time composition. It’s an ongoing practice:
- Signal Design ensures that your feedback teaches, not just corrects—building reusable principles from individual interactions
- Memory Systems ensure that learning persists—creating external structures that hold knowledge AI can’t retain
- Evolution Tracking ensures that you stay calibrated—knowing what’s possible now and noticing when it changes
Together, they create a learning loop that compounds over time. Each interaction makes future interactions better. Each correction becomes a principle. Each principle becomes shared memory. Each memory becomes leverage for the whole team.
